Four weeks from confusion to clarity

The diagnostic call

We spend 90 minutes on a video call going through your P&L, your org chart, and your biggest frustrations. No preparation needed on your side. We record the call so nothing gets lost.

Data gathering

Over the next five working days, we request access to your accounting software, CRM and any spreadsheets your team relies on. We look at the last 18 months of trading data to spot patterns you might be too close to see.

The findings session

We come back with a short document: here is what is costing you money, here is what is making you money, and here is the gap between the two. Typically seven to twelve pages. Every recommendation has a pound figure attached.

Implementation support

We stay involved for eight weeks after the findings session. Weekly 45-minute check-ins, direct access via email and phone, and hands-on help with supplier negotiations, hiring briefs, or process redesign if needed.

What we actually do

We focus on four areas because spreading thin helps nobody. Each engagement addresses one or two of these, rarely all four at once.

Margin analysis

We pull apart your revenue streams and cost centres line by line. Clients typically discover that 20 to 30 per cent of their products or services generate almost no profit once overheads are properly allocated. We help you reprice, bundle differently, or drop the losers.

Team structure

Growing companies often hire reactively. The result is overlapping roles and critical gaps. We map who does what, identify where one well-placed hire replaces two contractors, and draft role descriptions that match your actual workflow.

Operational bottlenecks

If your delivery takes longer than it should, or customer complaints cluster around the same step, the problem is usually a process issue, not a people issue. We trace the workflow from order to fulfilment and redesign the steps that slow things down.

Exit and succession planning

Thinking about selling in the next two to five years? Buyers pay more for businesses that run without the founder. We help you document processes, delegate decisions, and build the kind of management layer that makes your company attractive to acquirers.

Questions we get asked often

Our diagnostic-plus-findings package runs at a flat fee of £4,200. Implementation support is billed monthly at £1,800. We do not charge by the hour because it creates the wrong incentive: the longer a problem takes, the more we earn. Flat fees mean we are motivated to solve things quickly.

Typically between £500k and £8m in annual revenue, with teams of 5 to 60 people. Below that range the cost of our engagement is hard to justify. Above it, you probably need a larger firm with sector-specific bench strength.

Our office is in Wales, but roughly half our clients are elsewhere in the UK. The diagnostic call and most check-ins happen over video. We travel to your site for the findings session and for any on-the-ground process work during implementation.

Professional services, light manufacturing, e-commerce, construction subcontracting, and food and drink distribution make up most of our past work. The principles of margin analysis and operational improvement transfer well across sectors, but we will tell you upfront if your industry needs specialist knowledge we lack.

Yes. About a third of clients take the findings document and implement it themselves. That is fine. The document is written so your team can act on it without us. If you later decide you want support, we pick up where we left off.

We agree on two or three measurable targets at the start: gross margin percentage, average delivery time, staff utilisation rate, or similar. At the end of the engagement we compare the numbers. If they have not moved, something went wrong and we want to know about it.
